Scale app-only subscriber acquisition through performance and content marketing

The Business Problem & Big Picture
Business Problem
FlexRhythm had built a world-class fitness app packed with on-demand classes, live sessions, and guided programs. But the app was largely seen as a companion to their bikes and treadmills, limiting its reach. Users who did not own FlexRhythm hardware rarely considered downloading the app, and brand perception was tightly tied to expensive equipment.
Organic growth had plateaued, and paid acquisition costs were climbing. The referral program was underperforming, and there was no structured content marketing strategy to position the app as a standalone fitness solution. FlexRhythm needed a marketing partner that could reframe the narrative and unlock a massive untapped audience of app-only users.
The Big Picture
FlexRhythm's vision was to become the go-to fitness platform for everyone, not just hardware owners. The app offered yoga, strength training, meditation, running, and more, but the market did not see it that way. The opportunity was enormous if the right story was told to the right audience.
Progressive UX was brought in exclusively for marketing. Our mission was to reposition the FlexRhythm app as an independent fitness companion, build scalable acquisition channels, and design a referral and retention ecosystem that turned new users into long-term subscribers. No product changes. Just smart, aggressive, results-driven marketing.

Our Approach
Our strategy was built on one principle: meet people where they are and show them what they have been missing.
Audience Segmentation & Positioning
We identified five distinct audience segments who would benefit from the app but had never considered FlexRhythm. For each segment, we crafted tailored messaging that spoke to their specific fitness goals and lifestyle.
Paid User Acquisition Campaigns
We launched performance campaigns across Meta, Google, TikTok, and YouTube with creative assets designed to showcase the app experience without any hardware. Video-first creative drove the highest conversion rates.
Influencer & Creator Partnerships
We partnered with micro and mid-tier fitness influencers who authentically used the app in their daily routines. Their content drove credibility and reached audiences that traditional ads could not penetrate.
Content Marketing & SEO
We built a content engine around fitness education, workout tips, and wellness guides that organically drove traffic to app download pages. Blog posts, long-form guides, and video content were optimized for search and social sharing.
Referral Program Optimization
We redesigned the referral experience with shareable invite links, tiered rewards for both referrer and referee, and gamified milestones that encouraged users to keep inviting friends.
Retention-Focused CRM
We implemented automated email and push notification journeys that nurtured new users through their first 30 days, reducing early churn and increasing the likelihood of conversion from free trial to paid subscription.

Challenges & Solutions
Marketing a well-known app to an audience that had already formed assumptions about the brand required creative problem-solving.
Hardware Perception Barrier
The biggest hurdle was convincing people that the FlexRhythm app was valuable without a FlexRhythm bike or treadmill. Every piece of creative had to actively combat this assumption.
Rising Acquisition Costs
The fitness app market was saturated, and cost-per-install had been climbing steadily. We needed to find efficient channels and creative strategies that could deliver volume without blowing through the budget.
Influencer Authenticity
Fitness audiences are skeptical of paid promotions. Finding influencers who genuinely used and believed in the app was essential to maintaining credibility and driving meaningful conversions.
Trial-to-Paid Conversion
Getting downloads was only half the battle. Converting free trial users into paying subscribers required a carefully orchestrated onboarding and engagement strategy that demonstrated value before the paywall.
"No Bike Needed" Campaign
A bold, creative campaign across paid and organic channels that positioned the FlexRhythm app as a standalone fitness platform, featuring real users working out in apartments, parks, and hotel rooms with zero equipment.
Creator Ambassador Program
A structured influencer program with 50+ fitness creators who shared weekly content featuring the app, driving authentic awareness and peer-driven downloads.
SEO Content Hub
A comprehensive fitness content library hosted on FlexRhythm's blog that ranked for high-intent keywords like "best home workouts" and "yoga for beginners," funneling organic traffic directly to download pages.
Smart Referral Engine
A revamped referral system with personalized invite links, progress-based rewards, and social sharing integrations that made referring friends as easy as sharing a workout.
30-Day Nurture Sequence
An automated onboarding journey combining email, push, and in-app messaging that guided new users through their first month, highlighting relevant classes, tracking milestones, and prompting subscription conversion at optimal moments.
